International expansion and growth far above the market average are what Kudu, the successful operator of quick service restaurants headquartered in Riyadh, KSA, is aiming for. State of the art eBusiness is planned to help achieve this target. A thorough analysis and improvement of all internal and external business processes should precede the implementation. "Study the path before you walk it" was made the motto for this fundamental step of the business transformation.
The analysis of the existing processes had to show the gap between reality and lead to future process descriptions based on 'best practices' within the international market. State of the art eBusiness-solutions then should be the supporting framework of these new defined processes, the organization's structure should be redesigned according to the arising chances and needs of the new flow of work.
All this of course was planned to support the existing fast growth of Kudu with increasing efficiency of all work and to reduce redundancy in failure and manual effort. Integrated ERP- and CRM-solutions as much as automated workflow will provide the data for the future management based on performance figures. The improvement of information through the entire value chain will be used to install a process of continual improvement at Kudu as part of an integrated quality management system.
"Our very successful business concept allows us to grow high above the market average", CEO Abdul Mohsen Al Yahya describes the fortunate present situation of the company, "but our high standard of freshness and quality requires us to ensure speed and accuracy even for distant regions in co-operation with new partners like franchisees. To succeed in this we first had to make sure our processes are ready to guarantee the required quality, reliability and the integration capability leading to high synergy."
With Integrated Data Solutions based in Jeddah and PROMATIS Kudu found the partners who could provide the necessary experience to do both the analysis for the business transformation and the implementation of the eBusiness systems.
A management workshop to start the business transformation
A workshop conducted with the senior management of Kudu brought a clear view of the strength, weaknesses, chances and threats for the growth plans of Kudu in only a few days and helped to focus on the important issues. 16 core processes were identified to be subject to the analysis and improvement of the next two months. The tool INCOME Process Designer was used to define, describe and visualize the processes based on existing best practice models (knowledge bases). Each process was specificially adopted to the requirements at Kudu to achieve a maximum of efficiency. Wherever useful the support of innovative eBusiness-solutions was integrated.
The resulting system of interconnected processes will make it possible to use high synerqy on the operative level of the business as much as for the data administration and analysis. Today's rather costly and slow regional accounting procedures will be sped up by integrated and centralized systems. Requests for internal service and maintenance will directly be entered into the system and be supported by a central dispatcher, the approval for purchase orders won't require to send paper documents back and forth any more but be forwarded by an automated workflow within the system. Distant location or absence of people will no longer be a reason for delay. The data resulting from the operative activity will be used by the integrated analysis components and be supervised by the INCOME Monitor. Chart 1 is showing the link of the levels strategy, processes, applications and base technology within the Business Transformation to assure highest efficiency of the overall performance of the business.

Chart 1: Elements and structure of the Business Transformation
Significant reduction of implementation efforts and expenses
The transformed business model of processes and structures will be used for the further project to conduct the following implementation of the IT-systems. The defined processes will give valuable setup-information. This way the reengineering will not only lead to an optimized flow of work for the daily business, but also ease and speed up the implementation. Another benefit of the business analysis phase is that Kudu and the partners got a common view of the future business at a very early stage so major conflicts in the later implementation will be prevented.
The advantages are various, even without regard to the change of IT-systems
Even without regard to the future IT-support Mr. Al Yahya is convinced of the benefits of the business analysis for Kudu: " of course we will proceed on our way to a powerful integration of process excellence and it-support, but many advantages of the detailed reengineering of our processes and structures we can as well use right away."
All process descriptions will become parts of the documentation of the quality management system. The document 'quality management' itself describes the requirements and necessary steps for the installation of such a system at Kudu. Independent from the systems to be installed all descriptions for the strategic enterprise management and marketing give valuable recommendations on how to plan and control strategic targets. A hierachy of critical success factors and key performance indicators will support the management at this control of the business.
Sample cases for dynamic simulation of complex decision situations have been defined with INCOME Simulator. Such simulations can be executed with alternative input values to draw a picture of rather likely and unlikely future results depending on certain decisions.
Last but not least the organization chart of Kudu has been prepared to perfectly fit with the defined processes and systems in the future. "We thank our partners PROMATIS and IDS for their high proficiency and engagement during this analysis and are now looking forward to a successful implementation of the systems", Mr. Al Yahya resumes the success of this project phase.
Enterprise informations:
Kudu - Quality, Service, Price
Since 1988 the saudi-arabian company offering quick service-meals grew to 80 restaurants employing 2000 people. Another 20 restaurants are currently under construction. Until today Kudu's business concentrates on the arabian peninsula, but even the first phase of the just started franchise program will lead to the development into further arabic countries. Another expansion phase will lead Kudu into Europe. Within a tough market highest quality, best service and fair prices are the key to Kudu's extraordinary success. An open-kitchen concept as well as the principle 'preperation to order' give Kudu customers the certainty of visible and reliable quality of meals.
